Your drive failed: data recovery options and what they cost

What to do in the first hour, when software recovery works, when you need a lab, and how to avoid making it worse.

Drive failure is where the cost of a repair decision stops being about money. A replacement drive is cheap. The data on it may not be replaceable at all.

The first hour matters more than anything you do afterwards.

Stop using it

This is the single most important instruction on this page.

If a drive is failing mechanically, every additional minute of operation can turn a recoverable failure into an unrecoverable one. If files were deleted, continued use overwrites the space they occupied.

Power the machine down. Do not run repair utilities, do not reformat, do not reinstall the operating system, and do not let it keep retrying.

The freezer myth

Do not put a drive in a freezer. It circulated widely as advice and it introduces condensation into a sealed mechanism. It has ended more recoveries than it has helped, and it can turn a straightforward lab job into an impossible one.

Work out which kind of failure this is

Logical failure. The hardware works but the data is inaccessible — deleted files, a corrupted file system, an accidental format. The drive is detected and does not make unusual noises.

Mechanical failure on a hard drive. Clicking, grinding, beeping, or the drive not spinning up. The drive may not be detected at all.

Electronic failure. The drive does not power on, often after a surge or a power supply fault.

SSD failure. Usually sudden and total. The controller fails and the drive disappears. There is rarely a warning.

The distinction determines your options completely.

Logical failure: software recovery

This is the one case where you can reasonably act yourself.

Remove the drive and connect it to another machine as a secondary drive using a USB adapter or enclosure, so nothing is writing to it. Then run recovery software from the other machine and write the recovered files to a different drive, never back to the source.

Several established recovery tools exist with free tiers that let you scan and preview what is recoverable before you pay. Scan first, confirm your files are actually there, then decide whether to buy.

If the drive is making unusual noises, stop. Software recovery on a mechanically failing drive keeps it running and makes things worse.

Mechanical or electronic failure: professional recovery

Physical failures require a clean environment and donor parts. This is not DIY territory and the attempts usually visible online — swapping a circuit board, opening the drive — typically destroy the remaining chance.

What it costs. Professional recovery is expensive, commonly in the high hundreds to low thousands of dollars depending on the failure and the drive. Quotes vary widely, so get more than one.

What to ask before committing:

  • Is the evaluation free, and is there a fee if I decline the quote?
  • Do you charge if recovery is unsuccessful? Reputable labs generally operate no-recovery-no-fee.
  • Will you provide a file listing before I pay, so I can confirm my data is there?
  • What media will you return the data on, and is that included?

A lab confident in its capability will let you see what it found before you pay. A quote demanding full payment upfront with no file listing is the main thing to avoid in this market.

SSDs are different

SSD recovery is harder and less often successful. Encryption, wear levelling and controller-managed mapping mean that when the controller fails, the data may be genuinely unreachable even with the flash chips intact.

If the drive has full-disk encryption enabled and you lose the key, recovery is effectively impossible by design.

This is worth knowing because it changes the risk calculation. SSDs fail less often than hard drives, but when they do, the recovery odds are worse and the warning is shorter.

Afterwards

The honest conclusion of every data recovery story is the same, and it is worth acting on rather than nodding at.

Keep three copies of anything you cannot replace, on two different media, with one copy off-site. Automate it, because a backup that depends on remembering is not a backup.

Test a restore occasionally. A surprising proportion of backups turn out to be unreadable at exactly the moment they are needed, and finding that out during a crisis is the worst possible time.
